Sandwich Smart Packaging Solution
I.Background
With the rapid development of the ready-to-eat and light meal market, sandwiches, as a convenient, delicious, and nutritionally balanced food, are experiencing strong global demand growth. In response to the increasing market demand, traditional manual production methods are no longer sufficient to meet the comprehensive requirements of food manufacturers in terms of capacity, efficiency, and food safety.
This project aims to develop an automated + manual collaborative packaging line for ready-to-eat sandwich products. By reasonably integrating key equipment such as automatic sauce spreading systems, ultrasonic cutting machines, sealing machines, and labeling systems—combined with manual operations in flexible processes such as ingredient placement and product loading—the solution is designed to achieve the following objectives:
- Improve production efficiency: Achieve a throughput of 1,200–1,300 units per hour, meeting a stable daily output of 10,000 finished products;
- Enhance product consistency: Utilize automated control in sauce spreading, cutting, sealing, and labeling processes to ensure uniform product specifications;
- Increase production flexibility: Manual filling stations allow adaptation to various ingredient combinations, supporting multiple sandwich SKU on the same line;
- Ensure food safety: Equipment is constructed with food-grade stainless steel, meeting hygiene standards and facilitating easy cleaning and maintenance;
- Allow future upgrades: Selected stations are designed with automation interfaces, enabling future capacity expansion and transition to fully automated production.
II. Product Specifications and Characteristics
2.1 Product Specifications

2.2 Key Characteristics of Sandwich Production Process:
○ Diverse ingredient combinations with varying shapes
○ High requirements for operational cleanliness and consistency
○ Multiple processes must be completed within a limited time, such as sauce spreading, ingredient placement, cutting, and labeling
○ Involves significant manual judgment and handling; full automation presents challenges in adaptability and cost-effectiveness
III. Process Breakdown and Key Operation Points
3.1 Equipment Configuration and Process Flow
This project is designed based on the principles of smooth process flow, clear modular structure, and integration of manual and automated operations. The production process is as follows:
(1) Bread Slice Loader: Automatically separates stacked bread slices and feeds them onto the main conveyor, ensuring no sticking or overlapping.
(2) Bread Spreading Machine: Applies sauce evenly and quantitatively onto the bread slices on the conveyor.
(3) Filling Conveyor: Serves as a manual operation platform where operators add various ingredients (such as lettuce, ham, tomato slices, cheese, etc.) to assemble the sandwich.
(4) Vacuum Suction Bread Spreading Machine: Uses a rotary suction system to pick up the top bread slices from the magazine, apply sauce automatically, and accurately place them onto the assembled sandwich base.
(5) Layering Conveyor: Transfers the assembled sandwiches, providing buffer time and space for manual stacking and positioning before cutting.
(6) Dual-Lane Top-and-Bottom Ultrasonic Cutter: Performs diagonal cutting of the assembled sandwiches, ensuring clean cuts without crumbs or deformation.
(7) Outfeed Conveyor 1: Connects the cutting section to the loading stage, providing buffer and workspace for manual arrangement and tray loading.
(8) Dual-Lane Tray Sealer (One-in Two-out): Automatically performs tray denesting, vacuum or MAP (Modified Atmosphere Packaging), and sealing.
(9) Outfeed Conveyor 2: Transfers sealed products via a vacuum pick-and-place mechanism onto the conveyor, delivering them to the labeling section.
(10) Bottom & Side Print-and-Apply Labeling Machine: Applies pre-printed color labels on the bottom and prints/applies C-wrap labels on the side. Label information includes product name, barcode, date, and batch number.
(11) Rotary Accumulation Table: Organizes and buffers labeled products, facilitating downstream cold storage and cartoning operations.
3.2 Manual Workstation Arrangement
Although this production line achieves a high level of automation, manual involvement is still required at key stages to ensure flexibility, adaptability to ingredients, and operational stability. Based on the customer’s sandwich recipe, the manual workstation arrangement is as follows:
Workstation 1: Bread Feeding
- Function: Place bread slices onto the infeed platform of the bread slice loader and replenish in time.
- Remarks: Operating speed is 20–22 slices per minute; 1 operator is recommended, with a buffer area for replenishment.
Workstation 2: Ingredient Placement
- Function: Place ingredients such as lettuce, tomato slices, pickles, bacon, and cheese onto the sauce-coated bottom bread slice.
- Remarks: 5 operators are recommended (one per ingredient type). Operators are positioned on both sides of the conveyor and place ingredients sequentially according to the recipe.
Workstation 3: Second Bread Feeding
- Function: Place bread slices onto the infeed platform of the vacuum suction bread spreading machine and replenish as needed.
- Remarks: The operation pace is relatively relaxed; 1 operator is recommended to match the main line speed.
Workstation 4: Transfer and Tray Loading
- Function: Place the cut sandwiches into trays on the rotary tray sealing machine.
- Remarks: In line with the packaging speed, 2 operators are recommended for two rotary tray sealers.
Total Recommended Workforce: 10 operators, including 9 for key workstations and 1 additional operator for line monitoring and coordination.
Vertical Form Fill Seal Machine (VFFS)
- IP65-rated design suitable for high-humidity food processing environments.
- Optional gas flushing system (nitrogen or mixed gas) to help protect the product from compression during transportation and handling.
- Integrated Thermal Transfer Overprinter (TTO) for real-time printing of production dates, batch numbers, barcodes, and QR codes.
IV. Solution Advantages and Scalability
✅ High Adaptability and Flexibility
This solution is compatible with a wide range of sauces (such as mayonnaise, peanut butter, jam, etc.) and diverse ingredient combinations (lettuce, ham, cheese, bacon, etc.). Equipment parameters can be quickly adjusted according to ingredient thickness, moisture content, and form, meeting the production requirements of different recipes. It supports flexible multi-SKU switching while reducing changeover time.
✅ Scalable to Full Automation in Stages
Key processes such as sauce spreading, bread feeding, and labeling adopt a modular design. In the initial stage, manual operations can be integrated to reduce investment costs. As production demand increases and labor optimization becomes necessary, these modules can be upgraded to fully automated systems, enabling a smooth transition. This design provides sufficient flexibility for long-term capacity expansion and technological upgrades.
✅ Compliance with International Food Safety Standards
All equipment materials and processes comply with HACCP (Hazard Analysis and Critical Control Points) standards. Key contact parts are made of food-grade stainless steel with easy-to-clean structures, minimizing the risk of cross-contamination. The production line layout is designed with clear workflow separation and easy maintenance in mind, ensuring hygiene and safety throughout processing, packaging, and labeling stages.
✅ High Maintainability and Low Operating Costs
Core equipment is designed with standardized components and easy-to-disassemble structures, facilitating routine maintenance and quick part replacement, thereby reducing downtime. Operating parameters can be stored and recalled, minimizing reliance on highly skilled operators and further optimizing operational costs.
